Your SIEM has all the data. Your client wants a slide deck. Between those two things is a gap that most MSSPs bridge with analyst labour every single week. Here's a precise look at where it breaks — and what it would take to actually fix it.
Ask a SOC manager where their reporting workflow breaks down and they'll usually point to the same place: somewhere between the data and the document. The data exists. The template exists. The delivery deadline exists. What doesn't exist is a reliable, automatic path that connects them.
This is not a new problem. But it's one that the security industry has been unusually slow to solve, in part because the tools involved — SIEMs, vulnerability management platforms, ticketing systems — were each built to solve a different problem, by different vendors, with no particular interest in talking to each other in a way that serves a downstream reporting use case.
Let's trace the actual failure points.
A typical MSSP client report draws from at least four data sources. The SIEM — Splunk, Microsoft Sentinel, or Elastic, depending on the firm — holds alert volume, SLA timestamps, and detection event data. The vulnerability management platform — Qualys, Tenable, or Rapid7 — holds the asset risk posture: open findings, severity distribution, remediation age. The ticketing system — usually ServiceNow or Jira — holds incident lifecycle data: open, acknowledged, escalated, closed. And some firms layer a threat intelligence feed on top for the narrative sections of the report.
None of these systems have a shared data model. Alert severity in Splunk is not the same taxonomy as finding severity in Tenable. A "closed" ticket in ServiceNow may or may not correspond to a resolved alert in the SIEM, depending on how tightly integrated the two systems are — and in many boutique MSSPs, the answer is "not very."
When an analyst assembles a report manually, they navigate this inconsistency by instinct. They know that their firm defines "critical" a certain way, that SLA clocks start at acknowledgement not detection, that the VM numbers should be filtered to exclude accepted-risk findings. That institutional knowledge lives in their head. It doesn't live in any system.
"Every analyst on the team produces slightly different numbers for the same metrics. Not wildly different — but different enough that if a client compared two consecutive reports written by two different people, they'd notice."
Raw SIEM data is not report data. A query result showing 847 alerts over the past seven days is not a metric. To become a metric, it needs context: how does 847 compare to the prior week? What proportion were high or critical severity? What was the SLA adherence rate across those alerts? How many were closed as true positives versus noise?
These calculations are not complex. But they need to happen consistently, against a defined methodology, every reporting cycle. In most MSSPs, they happen differently each time — because the analyst running the numbers this week may use a slightly different query than the analyst who ran them last week, because the date range got shifted by a day, because someone changed a dashboard filter and forgot to change it back.
What's missing is a transform layer: a defined, version-controlled set of calculations that sits between the raw data and the report. Infrastructure engineers call this ETL — extract, transform, load. It's table stakes in data engineering. It is almost entirely absent from MSSP reporting workflows.
The infrastructure analogy: A decade ago, provisioning servers manually was standard practice. It was slow, inconsistent, and error-prone. The answer was infrastructure-as-code — declarative, automated, version-controlled. SOC reporting is in the same place server provisioning was in 2013. The shift hasn't happened yet, but the logic is identical.
Client report templates at most MSSPs are PowerPoint or Google Slides files that have been edited so many times nobody is sure which version is current. The logo might be from two rebrands ago. The SLA thresholds in the commentary section might reflect a contract that was renegotiated eight months back. The colour scheme may or may not match the client's brand guidelines, depending on who last touched the file.
Template drift is insidious because it happens gradually. Each individual change is small. Over eighteen months, the cumulative effect is a report that doesn't match the contract, doesn't match the brand guide, and includes at least one chart that references a metric the client stopped caring about six months ago.
Version-controlled templates — stored in a repository, reviewed when changed, deployed to all client reports simultaneously — solve this completely. The template becomes a configuration, not a file someone has saved to their desktop.
The parts of a SOC report that require actual judgement — the executive summary, the threat landscape commentary, the interpretation of the week's notable events — are also the parts that take the most time to write. And yet they are, in many ways, the most templated: the structure is the same every week, the register is the same, the audience is the same.
What varies is the specific content: what happened this week, what it means, what the client should do about it. That specific content exists as structured data in the SIEM and ticketing system. It just hasn't been converted into prose.
This is the one place in the reporting workflow where recent AI capabilities genuinely help, and help in a way that's hard to replicate with conventional automation. Given structured event data as input, a language model can draft the narrative sections of a report in a register appropriate for executive audiences — something that would otherwise take an analyst 20 to 40 minutes per report. The analyst's job then becomes reviewing and editing, not writing from scratch.
Working backward from the output, a robust MSSP reporting pipeline has five layers:
Each layer is independently maintainable. Changing the SIEM vendor means updating the connector, not rebuilding the pipeline. Adding a new client means configuring a new template instance, not training a new analyst on the workflow. Updating the SLA definition means changing a parameter in the transform layer, and the change propagates to all subsequent reports automatically.
The reason this pipeline doesn't exist out of the box at most MSSPs is the integration tax: the upfront engineering cost of building and maintaining connectors to each security tool. SIEM APIs are not standardised. Qualys and Tenable expose their data differently. ServiceNow's API has enough surface area to be its own project.
For a firm with three engineers and forty clients, absorbing that integration tax is genuinely difficult. The economics only work if the connectors are pre-built and maintained externally — as a shared infrastructure layer that many firms benefit from simultaneously, rather than something each firm has to rebuild from scratch.
That's not a technical insight. It's a product insight. And it's the clearest articulation of why the MSSP reporting problem, despite being obvious and painful, has remained unsolved: the people experiencing the pain are operators, not product builders. They have neither the time nor the incentive to build the general solution. They have every incentive to keep patching the manual workflow one more week.
